- 12-month AI partnership: discovery, roadmap, enterprise rollout and custom agents
The Challenge
The company had an AI council and a policy, but adoption was "real but shallow": 124 people didn't know what to use AI for in their role. Leadership wanted a "big wow", not more small wins.
The field files 45+ daily reports a day that are rarely read until there's a dispute. Project accounting spends 1–2 hours assembling each owner billing package, and about 20% of invoices have exceptions. Marketing builds 80–90 proposals a year with layout done by hand.
"The only time those daily reports are truly ever referenced is if there is an issue on the job… the first thing the attorney asks for is the daily reports."
— Head of Operations
“We get so bogged down with just managing and doing all the buttons and the clicking… we do that 100 times. It's just sucking time.”
Our Solution
We ran a structured discovery across the whole company and turned it into a three-pillar plan: a data foundation, an enterprise Claude rollout with training, and quick-win agents.
Instead of scattered pilots, the client now has a ranked backlog of 163 opportunities, a governed AI platform on every desk, and agents aimed at their biggest field and back-office time sinks.
What We Built
Company-wide AI discovery
Staff survey plus onsite interviews across every department, turned into a ranked opportunity backlog and roadmap.
CompleteEnterprise Claude rollout
Claude team accounts mapped to Active Directory groups, plus governance settings, connector policies and usage tiers.
LiveTraining program
Claude 101–103, department training pods, a self-paced new-hire video series and a Teams help hub.
Live8-week program
Field daily-report texting agent
Supers text, send voice notes or photos. The AI fills the 7-section daily report in Autodesk Build and asks for any missing sections.
Rolling outBuilt; field pilot starting
Daily-report risk summary
A weekly AI digest across every project that flags safety events, risks and missing or thin reports for leadership.
In progressPrototype
Proposal engine
The marketing team's proposal builder rebuilt on Claude, drawing on RFPs, CRM capture notes and the knowledge library.
Livev2 delivered
Data foundation
ERP, project, schedule, CRM and HR data piped into the data warehouse, with a permissioned connection to Claude.
In progressHR data lake
Replaces 15 manual monthly HR exports with an automated feed to Power BI.
In progressScoped, in setup
Owner billing and AP triage
Auto-assembles and checks owner billing packages; shows only invoice exceptions for review.
In progressScoped (Phase 2)
The Results
Discovery became a ranked plan, Claude reached every desk, and the field started asking for more. One superintendent said he hadn't been excited about AI until he saw the talk-to-text daily report demo.
From 282 survey responses (57% of the company) and 28 hours of onsite interviews.
150 licenses deployed, with over half of employees logged in within weeks of launch.
Plus 67 volunteer AI champions across the company.
After the all-hands demo, superintendents and PMs texted leadership mid-presentation asking for access.
